Owner-led execution plan with objective gates and explicit exit criteria.

Days 1-30

Setup and Baseline

  • Assign executive sponsor and technical owner.
  • Select 5-10 pilot clients and baseline current cycle time/error rates.
  • Run preflight and demo acceptance checklist.

Days 31-60

Controlled Execution

  • Deploy field mapping + sidecar workflows for pilot cohort.
  • Track weekly KPI pack: time-to-integrate, error rate, issue response time.
  • Run governance/compliance evidence exports for audit readiness.

Days 61-90

Scale Decision

  • Compile pilot ROI and case studies.
  • Hold go/no-go board with CFO, CTO, COO sign-off.
  • If go: approve phase-2 rollout plan and resource budget.

Go / No-Go Rule

Proceed to scaled rollout only if day-90 criteria are met for operating impact, risk control, and economics. If criteria are missed, close pilot with lessons learned and no further capital commitment.
